Planning Data Access and Human Approvals for AI Automation

Define what an assistant can read, prepare, and execute before connecting it to a business system.

Distinguish information from authority

Access to a record does not automatically imply authority to change it. Define which sources the workflow can read, what output it can prepare, and which actions it can execute.

Examples of separate permissions include drafting an email versus sending it, preparing an invoice record versus approving it, and requesting access versus granting access.

Use the minimum useful information

Identify the fields and document collections needed for the task. More information is not always better if it increases exposure or creates conflicting sources.

Review the applications and vendors that process the data, along with account access, retention, and relevant organizational requirements. Sensitive sectors need a specific assessment.

Put a person at the meaningful decision

An approval step should show the reviewer what was received, what the workflow proposes, and why an exception needs attention. Define the owner and what happens if nobody responds.

Avoid an approval that is merely ceremonial. The reviewer needs enough context and a practical opportunity to change or reject the action.

Plan for uncertain and unavailable information

Define what happens when a source is missing, an answer is unsupported, or a system returns a conflicting status. Keep the original context available for the staff handoff.

Testing these situations shows whether the staff handoff works when the system cannot finish the task. Our automation design can include validation, approval queues, and escalation with the original context, so uncertainty becomes visible work for the right person.
